What Will Your Verse Be?

My police department has had its ups and downs. At this time, we happen to be in a down. Below is a note I sent to Field Training Officers because my gut told me it was needed…

THE POWERFUL PLAY GOES ON: The powerful play called life goes on and on and on. Regardless of all the “stuff” that happens within an organization, things always continue moving forward. You know the “stuff” I’m referring to, it gets talked about in-between calls, while writing paper in a beat office, or shows up on the 10 o’clock news. We have zero control over those things. What I do know is that we have an incredible team of people that have taken on the responsibility of being Field Training Officers and that team is actively creating our next generation law enforcement officers.

YOU CAN CONTRIBUTE A VERSE: With every trainee you are assigned, you have the opportunity to contribute a verse which may last over the next 5, 10, 15, or 25 years. The value of that verse cannot be overstated. Look around you and decide right now what kind of officers you want to work with on your squad. Do you want to work with mopey, victims of circumstance that HAVE TO be here or do you want to work with positive, solution-focused officers that WANT TO be here? That is the verse that you, more than anyone else in this department, gets to contribute. If not for the organization, then for your squad, your team, your family.

WHAT WILL YOUR VERSE BE?: In this entire world there are only three things you truly control. Your actions. Your attitude. Your effort. Every challenge we face at work, at home, or in life can be made simpler by attacking it head-on with those three things. What are the actions I need to take? What is the attitude I need to have? How much effort am I willing to expend to be successful? I challenge you to consider these aspects as you decide what your verse will be. What are you willing to contribute to the success of another person? What are you willing to contribute to the success of your next backup officer?

As Field Training Officers, you have a tremendous amount of influence by contributing a verse to the organization one trainee at a time. They look up to you, they envy you, they want to be just like you because you make this very complex profession look easy.

Thank you for everything you do and everything you are going to do!

 

As leaders, I encourage you to follow your leadership instincts. When you feel that things are off and something encouraging needs to be said, follow that instinct. You never know who you may inspire during that tough time…

Defining the TBL Leader

The mission at Thin Blue Line of Leadership is to share positive leadership tactics with the field of law enforcement. It is undeniable that law enforcement is a unique working environment and one in which the word positive is not always easily associated. Law enforcement is not just about laws and policies. It is about the community – victims, civilians, officers, and even the criminals. So, bringing the word “positive” more frequently into law enforcement is a necessity because policing is about people. This belief must be a core value of any Thin Blue Line Leader before delving into a deeper list of qualities.

Leadership comes in many different styles. When it comes to developing one’s own style of leadership, it is most common to emulate leaders that had a significant influence on you either personally or professionally. These role-models of leadership won your heart and then were able to influence your mind.

Here are 10 qualities that define a Thin Blue Line Leader . . .

WINNING RESPECT  – Getting people to listen.

1. Competence – Being competent should be a given. Knowing basic and advanced techniques along with any specialty knowledge/skills you possess starts building your officers’ views of your competency. Do not assume that reputation alone will carry you. Accurately recognizing your own strengths and weaknesses will assist you in developing your competency across the board. A TBL Leader proves their competency from call to call and shift to shift.

2. Integrity and Honesty – Most people would say that integrity and honesty are the same thing, but let’s define it more specifically. Integrity is when your actions match your words. Honesty is when your words match your actions.  Law enforcement officers are constantly in situations and circumstances that test their integrity and honesty. A TBL Leader exemplifies this by holding themselves and their officers to a standard that is above reproach.

3. Initiative – Do not stand still. Leaders with initiative constantly ask why something is the way it is, can it be improved, and what can I do to help. Just assuming that things are fine because “that’s how we’ve always done it” leads to stagnation and mediocrity. Regardless of the time and effort required, the TBL Leader is always looking for innovative ways to improve themselves, their officers, their department, and their community.

WINNING HEARTS – Getting people to believe.

4. Servant – This is not to be confused with subservient. A servant leader recognizes that as a leader they have taken on the responsibility of being selfless for the good of their officers. It is no longer just about your career, but lifting up your officers in their careers. TBL Leaders find ways to make their officers’ jobs easier by providing them with resources, training, and guidance.

5. Authentic – Be yourself. Arrogance and false bravado will build a wall between you and your officers that will make leading effectively much more difficult. Share your experience openly from both law enforcement and your personal life. Talking about things like your marriage, children, hobbies, or pets allows those you lead to gain insight into your belief structure. If you make a mistake, own up to it and set the example by seeking to improve. You are still human and no one, regardless of your rank, expects you to be perfect at all times. TBL Leaders recognize that when it comes to being authentic, you get what you give.

6. Supportive – Being supportive starts by opening your ears. As a leader, you have to listen, recognize, validate, and only then act. Clear communication with your officers will give you all the information you need to proceed with a course of action. Standing up for your officers, when in the right, is a must because TBL Leaders are the glue that holds a team together.

7. Passionate – Passion should be encourage and never discouraged as long as it is appropriately directed. By setting a clear vision and mission for your squad, the leader creates focus and defines what winning looks like. Police officers like to win and the more they win, the more passion that is generated. TBL Leaders do not fear passion; they work tirelessly to create an environment that generates and feeds off of it.

8. Rewarding – Catching your officers doing something right should be an on-going goal of a leader. Too often, excessive amounts of time and energy are wasted searching for things that are done wrong and rewarding what gets done right gets overlooked. Obviously, serious malfunctions in officer safety or investigations need to be addressed, but there is always a way to address this so it does not destroy the officer’s morale or belief in the mission. TBL Leaders realize that rewarding officers positively reinforces and defines the behaviors that you, the leader, want to promote.

WINNING MINDS – Getting people to change.

9. Learner/Educator – Learner and educator go hand in hand. A leader must be a life-long learner. Personal experience will only hold out so long before you are just repeating yourself over and over. Taking the initiative to seek out new information and experiences will allow you to continue growing. Then, as the leader, you must be willing to share and teach what you have learned so the development of those you are responsible for can continue. No one is an expert in everything. Use your network of resources within the department to find experts in areas where you are weak. The TBL Leader recognizes the great value of learning, but realizes that it is most valuable only when it is disseminated.

10. Translator – As a leader, being a good communicator is vital, but more important than communication is the ability to receive information and translate it into support for the vision and mission of your team. As a first-line supervisor, you are the translation conduit between information coming from upper staff and those on your team. The way in which you respond to and present the information you are given will dictate your officers’ response to it. TBL Leaders recognize the power of translation and are clear and direct in their messages.

Control vs. Influence

KEY POINTS PREVIOUSLY DISCUSSED ABOUT LEADERSHIP ACCOUNTABILITY

Accountability is the actions, attitude, and effort necessary to merge expectations with performance.

Understanding who controls the expectations and who controls the performance is key to understanding leadership accountability.

Leadership accountability is all about ME. It start with ME. It sustains with ME. It grows with ME. It can be ended by ME. My ACTIONS, ATTITUDE, and EFFORT.

Before I can even begin to discuss control versus influence, we must be on the same page regarding the Dynamics of Human Interactions. Whether we are discussing leadership accountability, use of force situations, handling a “routine” call for service, or any other leadership situation, the same three components always come into play.

As a leader, I must understand these dynamics in order to truly comprehend what I control and what I influence in the world around me. The most significant mistakes ever made in leadership commonly originate from a leader attempting to control something they do not truly have control over. If they had merely asked themself, “How can I influence this?” interaction with this other person or circumstance, the situation may have turned out much differently.

In every interaction we have as human beings, there are three basic components: ME, the OTHER PEOPLE involved, and the CIRCUMSTANCES that bring us together.

Of these three components, it is vital that I recognize and understand there is only one of these that I have true control over – MYSELF. I cannot control the other people that are involved and I cannot control the circumstances that brought everything together. So, within myself, the things I truly have control over are my actions, my attitude, and my effort.

  • What actions do I have the ability to take? Options?
  • What attitude is the best approach for the situation? Mindset? Role?
  • How much effort is necessary to properly handle this situation successfully?

If I take responsibility for and own my actions, attitude, and effort, then I also have to accept that I control my Reactions to the external components of these Dynamics of Human Interactions. As information comes in from Other People, Circumstances, and their Interactions, I must accept that I have NO control over them at all. I can only control my reactions to the information coming in through the actions, attitude, and effort I CHOOSE to respond with.

But, this is not easy. I, as a human being, am an emotional and reactionary creature by nature. It has been programmed into me over thousands of years to survive. Sometimes those survival instincts are beneficial and sometimes they are not. When my survival instincts tell me to strike back quickly, act in a manner that is solely based upon self-preservation, and is the path of least resistance, then I must find a way to freeze the moment and remember what I control. This is especially true in leadership situations.

I must accept I cannot CONTROL Other People, Circumstances, and their Interactions. As a leader, I must also accept I can INFLUENCE them. By recognizing that my actions, my attitude, and my effort are the tools I possess to positively influence them, I can begin to see leadership situations in a much different light. The greater my influence, the greater my leadership. The greater my leadership, the more vital it becomes for me to act consistently to maximize my influence.

How do I maximize my influence in regards to leadership accountability? Practice personal accountability day in and day out by controlling that which I can control. I can set clear expectations that provide a vision of the future, not just repeat rules and policies. I can provide training, instruction, coaching, counselling, and mentoring. I discipline when necessary to educate, not punish. Finally, I recognize good work and positively reinforce it every chance I get. All of these are methods are ways for me to influence those I lead and the circumstances I am a part of through my actions, my attitude, and my effort.

Whenever I find myself feeling stressed while handling a leadership situation, I hit my mental pause button and change the internal question I am asking myself from “How can I control this?” to “How can I influence this?” Suddenly, the feelings of stress and anxiety begin to dissipate and I begin working the problem using what I can control – MYSELF.

Leading with P-R-I-D-E

“Leadership is influence; nothing more, nothing less.”  ~ John Maxwell

The most fundamental building block of policing is decision-making.

  • Make contact or leave the person alone?
  • Ask or command?
  • Search or don’t search?
  • Arrest or don’t arrest?
  • Shoot or don’t shoot?

These are just a few examples of major decisions made by officers every day regarding issues of communication, search/seizure, legal authority, and use of force. These decisions, along with a multitude of lesser ones, get them through each shift – most of the time good, sometimes not so good dependent upon their decision-making. Law enforcement leaders must understand how they influence officer decision-making because safety, public trust, and lives are on the line. To put it bluntly, law enforcement leaders must learn to lead with P-R-I-D-E.

Policing is a very complicated profession and inevitably mistakes are going to happen. Therefore, law enforcement leaders must proactively discuss decision-making with their officers in terms of the process, not just in terms of right or wrong after the fact. While officers makes their own individual decisions, it is the leader that creates the environment they work in. That environment can either nurture or devastate good decision-making.

Part of the P-R-I-D-E Adaptive Decision-Making Model is a large blue circle with the following words written around it: Culture, Mission, Goals, and Why. This is the Leadership Circle. All decisions are influenced by this circle because culture, mission, goals, and why create the lens through which officers view their policing world. This is how law enforcement leaders influence and manage officer decision-making in advance of them having to make those critical decisions in the moment.

If there is a squad of lazy, negative officers that are constantly having issues, it is absolutely related to the environment allowed to exist by their “leader.” If there is a squad of hard working, positive officers that are constantly being recognized for their excellent work, it is related to the environment created by their leader.

CULTURE: Culture is simply defined as the prevailing actions and attitudes of a group over time. The leader of a group must play a significant role in setting the culture. The key to setting a culture is that the leader knows what they want their culture to be. Once the desired culture is defined, then the leader must identify ways to repeat, recognize, and then reinforce actions and attitudes that promote that culture. If a leader fails to define and implement their desired culture, then another one will form and the leader is no longer leading. MISSION: Mission starts with the department’s mission statement which is usually posted on a wall somewhere. Leaders must find ways to take the words off of the poster and make them part of the culture as defined above. On a smaller scale, each call for service officers respond to has its own more specific mission. Identifying the purpose of a mission is a must for operational success. Many times, the mission can be defined by the role(s) that must be played by the officer in order to achieve a successful outcome. Does this call need a guardian, a warrior, a caretaker, a social worker, or an enforcer? Understanding large scale and small scale missions is important to good decision-making because mission sets the vision. For more on mission, see our blog “Shifting Gears in Policing.”

GOALS: Goals can exist on multiple levels; for example, department goals and personal goals. Many departments set goals for their officers with the intention of creating a method for tracking their officers’ activity or productivity. Where many departments fail with goal setting is that they set arbitrary goals that are not tied to their mission. In other words, there is no understanding as to why the goals exist or the purpose they serve. Department goals must be tightly correlated to the department mission to give them meaning to the officers and to provide meaningful information to upper staff. Personal goals should be set by the officers and related to their desired career path. Their career path sets a long-term vision which enables the officer, hopefully with the assistance of their leader, to determine specific goals that can be worked on each shift. Meeting incremental personal goals are the building blocks to an officer getting where they eventually want to go within the department. Leaders should put this into perspective for their officers so they understand that each shift is essentially part of the interview for their job of the future.

WHY: No one goes into law enforcement because they are going to get rich or be famous. Deep down there is something special in each person that decides to pin on a badge that drives them to run towards conflict, put their lives on the line, and serve a community. Whatever the reason, that is their personal why. The why fuels the fire to continue working when times get hard and empowers officers to go above and beyond when those opportunities exist. Law enforcement leaders must help officers identify their why, be able to articulate it, and help them hold tight to it for the entirety of their career.  For more on why, see our blog “HELP WANTED: Police Officers.”

When a person chooses to promote within a law enforcement organization, they essentially have raised their hand and said, “I’m willing to lead.” It is not permission to do less, but a mandate to do more. Leading takes effort. Leading takes skill. Leading takes caring. Leading takes passion. To build influence in officer decision-making, those that promote must stand up and lead. They must create environments that focus on culture, mission, goals, and why. The leaders that take the time and make the effort to create these positive environments will be rewarded by the outcomes seen in their officers’ decision-making and they will spend less time running around putting out fires created by a bad environment.

Small Words, BIG MESSAGE

Yesterday morning, I went out for my typical run before the blazing Arizona sun made it unbearable. After a year or so of consistent running, I have finally gotten to the point that I can actually think while I’m running hard. So, when I veered off my regular route to break routine, I ran by a church that I normally would never see and noticed a sign similar to the one pictured above. That sign definitely got me thinking throughout the rest of my run and even into the next morning which is why I am writing this.

The sign is placed directly in front of the main doors of the sanctuary. It is at the head of the closest parking stall in a rather large parking lot. This parking spot was even closer to the church entrance than 5 handicapped stalls. By the way, the pastor lives in the house directly behind the sanctuary…

Please do not think this blog is a bash on religion, any specific religious organization, or religious leaders. This could have been in front of any number of organizations, including a police department. The one I saw just happened to be in front of a church.

For the rest of my run, I could not help but to ponder all of the small words and/or actions that have big messages. We, as law enforcement leaders, must be cautious of even the smallest words and actions we say or do. In the moment, we may not recognize the perception and meaning granted to them by others.

  • Do we take the newest car in the fleet or do we have the oldest?
  • Do we hold doors open for people or expect them to open them for us?
  • Do we go to others to interact or expect them to come to us?
  • Do we train with our officers or do we have our own “special” training?
  • Do we expect others to put their phones down when we speak, but don’t do the same for them?
  • Do we park in the closest spot to the front doors or leave it open for others?

I challenge every leader that reads this blog to slow down their thinking and explore what small words or actions may be sending big messages to those around you. As easy as it is to assume these messages are all negative, understand that doing the opposite of the things listed above are small things that can have a significant positive impact on those around you.

Loeb’s Rules of Medicine Applied to Law Enforcement

I came across an interesting retweet this week from a friend that happens to be an emergency room doctor. This is where I read Loeb’s Rules of Medicine for the first time and immediately felt they had multiple connections to law enforcement and leadership.

Robert F. Loeb (1895 – 1973) was a well-respected physician and professor at Columbia University Medical School. Dr. Loeb offered a simple set of four rules to cut through the complicated nature of being a physician. Here they are…

Loeb’s Rules of Medicine

  1. If what you are doing is working, keep doing it.
  2. If what you are doing isn’t working, stop doing it.
  3. If you don’t know what you are doing, do nothing.
  4. Never make the treatment worse than the disease.

As I read these rules, they got me thinking of their applications to policing of which I could think of many. But the most appropriate application that struck me was how we, as law enforcement leaders, should be handling critical incidents. Critical incidents are complex situations involving witnesses, victims, suspects, and officers all experiencing various overlapping states of volatility, uncertainty, chaos, and anxiety. All of these individuals have been brought together by the one thing they have in common, the circumstances of the particular situation.

How the law enforcement leader leads these situations not only influences and affects the officers that work with them, but also leaves a lasting impact on the witnesses, victims, and suspects involved. That impact can be a positive one in which those involved feel like the situation was made better by the presence of law enforcement. Or it can be a negative one in which the presence of law enforcement only served to make the situation worse.

So, as we head into these critical incidents, it is vital to understand what the appropriate role is for law enforcement to play, what our priorities are, and what our range of acceptable outcomes is for the particular situation. Knowing and having an understanding of these three things emphasizes good practice and process while also taking into account the range of acceptable outcomes. As we begin to apply what we believe to be the correct role and priorities for those responding, that is where the connections to Loeb’s Rules of Medicine really start to come into play.  They help create a mindset of adaptability in the leader’s actions, attitude, and effort regarding the handling of the critical incident and steer them away from the perspective that there is only a single solution to these complex events.

Loeb’s Rules of Medicine Applied to Law Enforcement

RULE# 1: If what you are doing is working, keep doing it. Consistently assessing the impact of our decisions as we lead critical incidents is vital. If we are going in a certain direction and it is working toward the already identified acceptable range of solutions, then keep pushing forward so long as appropriate practices and processes are being applied. This can be accomplished by understanding the hierarchy of life and applying it correctly for the benefit of all involved. Then looking to stabilize the situation as much as possible while continuing to work towards a solution to the issue at hand. The key is continuous evaluation. Just because something is working now, does not guarantee it will still be working 5 minutes from now. That is the very nature of a complex critical incident.

RULE# 2: If what you are doing isn’t working, stop doing it. In contrast to Rule #1, the minute we identify what we are doing is not working, then we must be willing to stop…and adjust. Law enforcement does not have the luxury to just stop, so adapting is key. We know when our actions in a critical incident are not working because we start to internalize the building stress and pressure of the situation. We begin to think in terms of control when we should be thinking in terms of influence. We focus more on trying to control the other people involved and/or the circumstances of the situation rather than the things we truly have control over. So, when we begin to feel overwhelmed by the demands of the situation, we need to stop and adapt by asking what are the actions I can adjust, what is a better attitude to approach this situation with, and what is the effort level needed for success. Obviously, something is not working, so control what you can control and influence all of the rest.

RULE# 3: If you don’t know what you are doing, do nothing. No law enforcement leader ever wants to admit they do not know what they are doing – there is just too much pride, ego, and reputation on the line for that to happen, right? But this is exactly what we need to be able to do, especially if we want to call ourselves leaders. We need to be able to admit to and identify our areas for improvement, especially in regards to handling critical incidents, prior to finding ourselves in the moment of running one. This is the only way we can work towards minimizing the likelihood of the “I don’t know what I’m doing” moment. The world of handling critical incidents is unpredictable and complex. If we find ourselves in a moment when we do not know what we are doing, then we must know the resources that are available and how to best utilize their strengths to accomplish what we cannot because in these critical incidents we cannot just do nothing.

 RULE #4 (Adapted): Never make the situation worse by our presence. Law enforcement was called to the critical incident for a reason, it is already a bad day for those involved. We must account for our actions, attitude, and effort with every decision we make to continually be moving towards both solving and stabilizing the situation. To stabilize the situation means to prevent it from getting worse and make it as safe as possible to work in for all involved. This could be setting containment, evacuations, road closures, calling in additional resources, and many other available options. If we find it necessary to momentarily de-stabilize a situation, then it must be done deliberately and with an intentional purpose. A momentary destabilization could be the use of a flashbang, deploying gas/smoke, breaking out a window, breaching a door, or making a crisis entry. These are all momentary de-stabilizations of the incident that must be justified by a priority higher than stabilization such as saving life.

10 Law Enforcement Leadership Commandments

The mission at Thin Blue Line of Leadership is to simply inspire law enforcement leaders to be better than they were yesterday. Sharing positive leadership tactics and creating a positive law enforcement culture are on-going commitments that must be nurtured and developed over time by anyone in a law enforcement leadership position.

The ideas below are simple, but not easy. They take both effort and time. These are all things that are within your control by making the most of your actions, your attitude, and your effort as a leader. Current research is showing that it is not about the big grandiose gestures, but the consistent small actions that those you are leading come to trust about you.

Here are 10 Law Enforcement Leadership Commandments . . .

  1. Emphasize good culture over rules. Good culture within the organization or squad will take care of the rules. Be intentional about what you are creating.
  2. Create and train your officers to be the next leaders of the organization. Develop them through your mentorship. Leadership development starts the moment they are hired.
  3. Remember your “why” and share it often. Know your officers’ “why” and don’t let them forget it. This is the fuel that will get them through a 20+ year career.
  4. Your officers will only be as good as they are trained to be. Work to create a culture of humility and learning.
  5. Emphasize the value in doing the right thing at the right time for the right reasons.
  6. Teach your officers not to operate in fear when their intent is pure.
  7. Recognize, reward, and promote good police work as a matter of routine. Remember, your officers long for attention, appreciation, and acceptance.
  8. Be purposeful in your briefings. Don’t let the little time you have with the whole squad go to waste.
  9. Create influence through contact, communication, and connection. Then you will get their contribution. Get out from behind the desk and handle some calls with them.

Change and Reputation

As a police sergeant, I have 2 primary goals regarding the officers on my squad: 1. Keep them safe. 2. Assist them in being successful at reaching their goals. To assist them in being successful with their goals, I find it is necessary to help give them perspective on the “big picture.” In law enforcement, it is easy to get caught up in short-sighted issues that demoralize a squad like staffing, compensation, negative public perceptions, etc. With that being said, I wrote this and read it in one of my recent briefings.

Change and your reputation go hand in hand in any organization, but in a mid-sized police department it is even truer – there is nowhere to hide within a 400 person department. We all know the phenomenal street cop whose career was or is being derailed by their poor attitude and/or reputation. More times than not, their poor attitude and/or reputation is related to their inability to deal with change effectively.

Change is inevitable. The only thing that stays constant is that circumstances and situations are always changing. How you deal with change comes down to your own personal responsibility and accountability – What do you expect of yourself? This defines not only your ability to deal with change, but also develops your reputation within the organization. Are you a whiny victim of change or are you someone who can deal and work within the system that is present?

The sooner it is accepted that the system is what it is and will always be slow to respond, the easier it becomes to deal with organizational lapses. Organizations, like people, are inherently flawed – no organization is perfect because they are run by human beings who are made up of attitudes, egos, and emotions. To move beyond the lapses, though, you have to take the long view and not be focused on just the short-term. So, the question becomes, how do you react to change to get the best outcome and solidify a reputation as a positive, forward thinker?

First, when change is approaching, ask this question of yourself, “What can I do?” This is the most direct and proactive response you can have. Sometimes you’ll have the ability to affect change before it is upon you and sometimes you won’t. The key is to remember that working within yourself is the only thing you actually have true control over – your actions, your attitude, and your effort.. By taking initiative and working from the front, you can often help direct change in a more palatable direction.

But, what if there is nothing you can do to directly affect the change that is coming? I answer that question with a quote from Maya Angelou, “If you don’t like something, change it. If you can’t change it, change your attitude.”

If you can’t affect the situation directly, then whining, complaining, or having beat office bitch sessions will do nothing but hurt YOUR reputation. The perceived “problem” will rarely be blamed because it is so ambiguous and comes from “they” levels. You know who “they” are, right? I implore you not to see change as something that is out to get you – it is vital to your career success to be a person who can identify the positives and opportunities that come with change.

There are 3 things you are always in control of when it comes to change – your actions, your attitude, and your effort. The common denominator to all 3 of those is YOU – you are in control and no one can take that away unless you let them. It is all about being proactive, not reactive.

Here are 5 steps to help deal with change in a positive, forward-thinking manner. These steps are adapted from the book Who Moved My Cheese? by Spencer Johnson.

Change Awareness

  1. Accept that change happens.
  2. Anticipate change.
  3. Affect change, if possible.
  4. Adapt to change quickly by adjusting your perspective.
  5. Enjoy change by being in personal control of your response to it.

Ultimately to succeed, not just within an organization, but in life, it is about survival of the fittest – your ability to adapt and overcome to change. Just like responding to a call, the situation is always going to be fluid. How you respond is your choice and builds your reputation either for better or for worse!

A Law Enforcement Recognition Idea

The mission at Thin Blue Line of Leadership is to share positive leadership tactics and training ideas with the field of law enforcement. Positive leadership and creating a positive squad culture are ongoing commitments that must be nurtured and developed over time. One way to do this is by recognizing and rewarding great police work on a routine basis. Here is an idea that came to me a while back.

I found myself watching a college football game and was noticing the band, the cheerleaders, the crazy student section, the mascot, and of course the players. A thought struck me at that time regarding the strength of culture at these collegiate institutions. Then I began to pay particular attention to the helmets of the Florida State Seminoles and noticed that there were little tomahawk stickers on the player’s helmets. This was not something new as I have seen them on many other college team helmets, but this day I guess it just struck me at the right time.

helmetA Wikipedia search of “helmet stickers” revealed that recognition or pride stickers have been awarded to players since the mid-1950’s for making excellent plays, selfless plays, and even for hard work at practices. The idea stemmed from fighter pilots that marked their planes to signify the number of kills or successful missions they had flown. Then I started to make a connection to police work.

Most police departments have awards that are given out on an annual basis, but if you really want to positively reinforce behavior then it needs to be done on a much more consistent basis. So, I created some law enforcement recognition stickers using the Thin Blue Line of Leadership logo and had them printed at evermine.com.

For a very small cost ($15+shipping), I received over 100 custom recognition stickers (1″ diameter) to give out in briefings to reward the great things that officers do on a daily basis. I am not selling anything or being paid by evermine.com to tell you any of this; I am simply sharing an idea and Evermine happened to be the website that popped up first.

TYPES OF STICKERS: Walking into briefing with a couple of recognition stickers immediately makes everyone wonder who is being recognized and for what. It provides the perfect opportunity to reinforce more of the “smaller” things that do not rise to the level of an official ribbon or annual award. If you catch an officer changing a flat tire, give them a sticker. Have an officer that routinely volunteers to hold over a couple of extra hours to accommodate staffing needs, give them a sticker. If an officer does an amazing investigation or writes a great report, give them a sticker after they talk about it with the squad so everyone has a chance to learn from that officers great moment. Any action that supports what the squad is all about, the desired culture, should be recognized. This sticker is only given out when I, the sergeant, want to personally thank them or recognize them for some good work they did or a sacrifice they made for the betterment of the squad. What gets recognized and rewarded gets repeated.

After the success of the above recognition sticker,  I created a second sticker for our squad. These stickers could only be received by officers that are being recognized by a person outside of the squad or another officer on the squad.

It is a squad logo created of a lion (think LE Memorial) and stars to represent the people on our squad. These stickers were used for two purposes. First, when someone from outside the squad wants to recognize a member of the squad for something. These commendations could come from citizens, other supervisors, upper staff, etc. Secondly, the most interesting use for these stickers was for officers to internally thank each other when someone sacrificed to help them out personally. For example, when an officer finds a good arrest with a ton of items to impound and their squadmates stay late to help them get it done quicker. The next shift, they would come ask me for however many stickers they needed and in briefing would thank the officers that helped them out. The coolest part of the stickers is that they ended up perpetuating officers going above and beyond for their fellow officers to a whole new level than I had ever seen in our department.

The officers decide where to accumulate their stickers, but consensus seemed to be their ticket clipboards. Some put them on their locker or some other place they see on a daily basis. This serves as a consistent reminder of their many accomplishments and makes a statement about having a positive squad culture.

UPDATE: Here is the funny thing . . . I have since spoken to others around the department that knew of these stickers. When asked what the external perspective was of this idea, they all tell me that at first they thought I was crazy. Giving stickers to grown adults had a little too much of an elementary school ring to it. BUT, when they looked into it further, came into briefing to see it in action, and talked directly to the officers what they found out was that this wasn’t elementary or condescending at all. They all found themselves wishing they had done something to be recognized for. Here is the KEY TAKEAWAY, people long for attention, acceptance, and appreciation.  If a leader can find a way, even a way as simple as stickers, that addresses their officers’ needs of attention, acceptant, and appreciation; then they will have found a catalyst for positive culture, change, reinforcement, and team building. It doesn’t take much, but a little effort.

Leadership Accountability – Control vs. Influence

Accountability is the actions, attitude, and effort necessary to merge expectations with performance.

Understanding who controls the expectations and who controls the performance is key to understanding leadership accountability.

Leadership accountability is all about ME. It start with ME. It sustains with ME. It grows with ME. It can be ended by ME. My ACTIONS, ATTITUDE, and EFFORT.

Before I can even begin to discuss control versus influence, we must be on the same page regarding the Dynamics of Human Interactions. Whether we are discussing leadership accountability, a use of force situation, handling a “routine” call for service, or any other leadership situation, the same three components always come into play.

As a leader, I must understand these dynamics in order to truly comprehend what I control and what I influence in the world around me. The most significant mistakes ever made in leadership commonly originate from the leader attempting to control something they do not truly have control over. If they had merely asked themself, “How can I influence this?” interaction with this other person or circumstance, the situation may have turned out much differently.

In every interaction we have as human beings, there are three basic components: ME, OTHER PEOPLE, and the CIRCUMSTANCES that bring us together.

Of these three components, it is vital that I recognize and understand there is only one of these that I have true control over – MYSELF. I cannot control other people and I cannot control the circumstances that brought everything together. So, within myself, the things I truly have control over are my actions, my attitude, and my effort.

  • What actions do I have the ability to take? Options?
  • What attitude is the best approach for the situation?
  • How much effort is necessary to properly handle this situation?

If I take responsibility for and own my actions, attitude, and effort, then I also have to accept that I control my Reactions to the external components of these Dynamics of Human Interactions. As information comes in from Other People, Circumstances, and their Interactions, I must accept that I have NO control over them at all. I initially can only control my reactions to the information coming in about them through the actions, attitude, and effort I CHOOSE to respond with.

But, this is not easy. I, as a human being, am an emotional and reactional creature by nature. It has been programmed into me over thousands of years to survive. Sometimes those survival instincts are beneficial and sometimes they are not. When my survival instincts tell me to strike back quickly, act in a manner that is solely based upon self-preservation, and is the path of least resistance, then I must find a way to freeze the moment and remember what I control. This is especially true in leadership situations.

I must accept I cannot CONTROL Other People, Circumstances, and their Interactions. As a leader, I must also accept I can INFLUENCE them. By recognizing that my actions, my attitude, and my effort are the tools I possess to positively influence them, I can begin to see leadership situations in a much different light. The greater my influence, the greater my leadership. The greater my leadership, the more vital it becomes for me to act consistently to maximize my influence.

How do I maximize my influence in regards to leadership accountability? I practice personal accountability myself day in and day out by controlling that which I control. I set clear expectations that provide a vision of the future, not just repeat rules and policies. I provide training, instruction, coaching, counselling, and mentoring. I discipline when necessary to educate, not punish. Finally, I recognize good work and positively reinforce it every chance I get. All of these are methods for me to influence those I lead and the circumstances I am a part of through my actions, my attitude, and my effort.

Whenever I find myself feeling stress while handling a situation of leadership, I simply hit my mental pause button and change the internal question I am asking myself from “How can I control this?” to “How can I influence this?” Suddenly, the feelings of stress and anxiety begin to dissipate and I begin working with what I control – MYSELF.
